Where Kafka Engagements Actually Land

Kafka searches split three ways. A greenfield build, a migration, or a rescue. Same playbook every time.

Greenfield work is the simplest to staff. By far. New team, clean cluster, room to design topics and schema strategy the right way and stand up Connect and ksqlDB without inheriting a mess. We typically place a senior platform engineer plus a Streams developer as the first two hires, with a Confluent architect on a fractional engagement to lock in topology and ACLs before the first 50 topics get created.

Migrations are harder. A client moving 200 services off Solace or a homegrown queue onto Kafka needs a lead who’s done it, plus two or three engineers who can rewrite producers, rebuild idempotency guarantees, and validate cutover parity message by message. We’ve run several of these. The quiet failure mode is underestimating ordering. Teams assume Kafka preserves order globally, then discover the partition key they picked sends related events to different partitions, and downstream state goes sideways.

Rescues are the most urgent. The team shipped something that’s now dropping messages on a slow consumer, or a partition is hot and the cluster is buckling under skew. What does a Kafka engineer actually do?

A Kafka engineer designs, runs, and tunes the streaming layer that moves events between services in real time, covering cluster ops, topic and schema design, producer and consumer code, and stream processing.

That covers cluster ops, topic and schema design, producer and consumer code, Kafka Streams or Flink processing, and the boring-but-critical parts like replication, ACLs, and consumer-group lag monitoring. At senior level the work shifts toward platform design and capacity planning. At junior level it’s mostly building producers and consumers against an existing cluster. That’s it.

How much does it cost to hire a Kafka engineer in 2026?

Mid-level Kafka engineers run $135K to $170K base in 2026, senior platform engineers and Streams developers run $170K to $215K, and Confluent-certified architects can exceed $235K in California, New York, or Seattle.

Kafka engineer versus data engineer, what’s the actual difference?

A data engineer builds batch pipelines. A Kafka engineer builds streaming ones. The skill stacks share dbt and Airflow vocabulary, but a Kafka engineer thinks in topics, partitions, offsets, and exactly-once semantics, not DAG runs.

Most data engineers we screen can read Kafka code. Few can debug a producer that’s silently dropping messages because acks=1 hit a failed leader during a rebalance. If your roadmap is real-time, hire for streaming, not batch. Hard rule.

Do we really need a Confluent-certified engineer?

Not always. CCDAK signals a developer has touched producers, consumers, Streams, and Connect. CCAOK matters more for SRE and platform hires. For migration leads and architects, we push for both because the exams test things that actually break in production.

A non-certified engineer with 4 years of production Kafka experience and a public talk on consumer-group rebalancing is often stronger than a fresh CCDAK from a sandbox course. We evaluate both tracks. The cert is a floor signal, not the deciding factor.

Confluent Cloud, AWS MSK, or self-managed Kafka, does it change who we hire?

Yes, more than people expect. Confluent Cloud hires lean ops-light, AWS MSK hires usually own the AWS side, and self-managed hires need broker, KRaft or ZooKeeper, and JVM tuning depth. The candidate pools barely overlap.
