Gallup’s Q4 2025 tracking found that 45% of U.S. workers use AI on the job at least a few times a year. Sounds big. But only 26% use it frequently, meaning a few times a week or more. Daily users? Twelve percent. The technology industry leads at 77% total usage and 31% daily, which makes sense because the people building AI tools tend to be the first ones comfortable using them at work. Retail sits at 33% total and 10% daily, which also makes sense if you’ve ever watched a store manager try to get a shift scheduling app to load on a shared tablet. Remote-capable employees use AI at twice the rate of those who aren’t remote-capable, 66% versus 32%.
That distribution matters more than the headline number. When a CEO reads “45% of employees use AI,” she pictures her whole organization shifting. What’s really going on is three populations. A quarter of the workforce uses AI tools most weeks. About half has tried it a few times and gone back to whatever they were doing before. The rest haven’t opened a single AI tool and, based on the Gallup data, don’t plan to. Three populations with completely different relationships to the technology, and most companies are writing one AI policy, one training program, and one set of expectations to cover all of them, which is about as effective as writing one dress code for a construction site and a corporate boardroom.
The SurveyMonkey 2026 AI Workplace Report adds a wrinkle. Fifty-eight percent of employees say they use AI regularly. Almost the same percentage, 57%, admit to hiding their usage or presenting AI output as their own work. That overlap is not a coincidence. People are using the tools. They’d just rather their manager not find out.
I had a client in San Diego last quarter, a mid-market SaaS company with about 400 employees, ask us to help them hire an “AI Operations Manager.” When I dug into the role during intake, the real problem surfaced. The pattern across every function is the same. AI automates the bottom of the task stack. The repetitive, high-volume, low-judgment work that used to fill a junior employee’s first two years. The prompt engineering wave lasted about eight months in 2023 and 2024 before hiring managers figured out that writing a good prompt is a skill you teach an existing employee in a couple of afternoons, not a full-time position with its own salary band and career ladder, and it got absorbed into existing roles the way “being good at Google” got absorbed twenty years ago.

- AI governance and compliance analysts. The EU AI Act went into enforcement phases. California’s draft AI accountability rules are in comment period. Companies that ignored governance in 2024 are scrambling now. These roles pay $95K to $140K and barely existed eighteen months ago.

They are not reducing headcount at all, in most cases. They are redistributing work. The same team that used to spend 30% of its time on data entry and report formatting now spends that time on analysis and client communication. Output goes up. Headcount stays flat. That is a real win for any operations leader who has been trying to do more with the same team for three years straight, but it is not the dramatic workforce reduction that the “AI will replace X million jobs” headlines keep promising because it turns out replacing a person is a lot harder than replacing a task.

Stop posting “AI experience required” on every JD. We see this constantly. The talent isn’t short. The req is inflated. Screen for AI judgment, not just AI fluency. The employees who cause problems with AI are not the ones who can’t use it. They are the ones who use it without understanding its limitations. A developer who ships Copilot-generated code without reviewing it. A marketing manager who publishes AI-drafted content without fact-checking the statistics. A recruiter who uses AI to screen resumes and doesn’t notice it’s filtering out qualified candidates with non-traditional backgrounds. Budget for integration, not just licenses. Every dollar you spend on an AI tool should have a corresponding investment in the people and processes to deploy it. That might mean hiring an AI or ML engineer to build the integration layer. It might mean a three-month contract engagement to stand up the workflow, train the team on the new process, and hand off documentation that doesn’t require the contractor to come back every time something breaks. Either way, the tool alone is not the investment. The tool plus the team is.
