Most DevOps teams that call us have skill to spare. Quiet weeks, not so much. A hire won’t fix that this quarter. It can’t. Senior DevOps searches take weeks to close, and a new engineer spends months learning your accounts, your alerts and your deploy habits before the roadmap feels them. Each week one engineer carries the pager, one holds the roadmap and the other two work the queue, which leaves the team 75% operational. That’s high. Google’s SRE book caps operational work at half an engineer’s time, with no more than 25% of it on call. This team sits right on that on-call line and spends twice the rest of the allowance in the queue.

A block leaves that alone. What it adds is underneath, the first stretch all quarter where one engineer keeps the same piece of roadmap for longer than a week.

Why the Pager Stays With Your Own Engineers

Primary on-call runs on context. Which alert is noise, which service tips over at month-end, who to wake at three in the morning and who to leave alone. A contractor holding primary in week two either pages your people anyway or guesses, and guessing on production is how a quiet Tuesday becomes an incident review. We’ve watched it happen.

It’s also how your team learns its own systems. Farm the pager out for a quarter and you get it back from people who know less than they did. Nobody wins that swap.

An augmented engineer shadows one full rotation first, around week six on a four-person team, and after that can take secondary if you want the relief. Primary stays yours.

One caution, and it costs us work. If the real trouble is that only four people share the rotation, a block won’t fix it, and Google’s SRE book, writing about its own teams, puts the floor for a single-site rotation at eight engineers. Point the Extra Engineers at the Roadmap, Mostly

The default is plain. The block takes planned work with a finish line, and your people keep the interrupts they already understand, whether that’s an EKS upgrade across three clusters, forty Jenkins jobs moving to GitHub Actions, or a Terraform state split that’s been waiting since the last reorg.

Sometimes we flip it. When the roadmap item needs years of context about your systems, say reworking how your AWS accounts are organized or anything that changes who can read production data, your senior engineer should own that design. The block takes the queue and the patching instead, and buys that senior the unbroken weeks. Same block, other lane.

Put the block on the roadmap when

  • The work has a version number or a cutover date.
  • Someone who didn’t do it can check that it’s done.
  • Your team would review the design rather than write it.

Flip it to the queue when

  • The roadmap item is a call you’ll live with for years.
  • It changes access to production data.
  • Most tickets repeat.

Either way, the block gets a done-state in writing before week one. “All three clusters on a supported version, plans clean, runbooks current” is a done-state. “Help out with infrastructure” isn’t, and we won’t start against it.

Most comparisons skip this part. On our standard agreement, taking a contractor onto your payroll costs 20% of first-year base early on, 15% once they pass 800 billable hours, and nothing from hour 1,040, roughly half a year of full-time work.
