Most hiring managers we talk to start the conversation by asking for a “SAP consultant.” That phrase covers at least three very different roles, and getting it wrong is how six-figure budgets disappear.

A

Functional Consultants

FICO, MM, SD, PP, WM, HCM, SuccessFactors, Ariba. They configure modules, map business processes, write specs, and run UAT. A senior FICO lead who has closed three S/4HANA Finance conversions, including at least one with Central Finance, is a different animal than one who supported a legacy ECC instance for ten years and has read the documentation on the newer platform. Both are useful. They are not interchangeable, and confusing them on the intake call is how the first three months of the project quietly go sideways before anyone admits it.

Technical Developers

ABAP, CDS views, Fiori, UI5, BTP extensions, CPI integrations. Technical talent writes the code that functional consultants specify. On S/4HANA projects the line is blurrier than it used to be because of embedded analytics and Fiori, but the distinction still matters during estimation and sequencing.

Landscape architects, system administrators, upgrade specialists, GRC and authorizations. BASIS is the quietest part of the SAP stack until something breaks on a Sunday morning before a month-end close, at which point the BASIS lead you may not have thought to hire suddenly becomes the most important person on the project.

S/4HANA Migrations Without the Timeline Slip

The ECC 2027 deadline has changed the hiring market. Companies that spent 2022 through 2024 “evaluating” are now mid-project, often with a board-level commitment date that has already been pushed once. Companies that started early are burning second-phase budget and quietly rebidding contracts with their original SI. Everyone is chasing the same 20,000 or so consultants in North America who have actually closed a real S/4HANA conversion end to end, and that population is not growing as fast as the demand curve needs it to.

Greenfield, brownfield, selective data transition. Each path calls for a different shape of team. Greenfield implementations tend to need stronger process redesign talent because you are building on a clean template and every decision about org structure, chart of accounts, and process flow is still on the table. Brownfield conversions lean heavier on technical consultants who can untangle custom ABAP, Z-tables, and user exits that have accumulated inside an ECC system across fifteen years of partial upgrades and acquisitions. Selective data transition sits in between and is where most enterprises actually land, whatever the original slide deck said.

The 2027 SAP ECC Deadline Is Already Reshaping the Talent Market

SAP extended mainstream maintenance for ECC to the end of 2027, with an optional extended window running through 2030. That sounds generous on paper. In practice, most enterprise SAP programs need eighteen to thirty months to plan, execute, and stabilize an S/4HANA conversion. The math is uncomfortable.

What we are seeing in the field: mid-market manufacturers who put off the decision in 2023 are now calling three or four staffing partners at the same time because their internal SAP team is booked through Q3 and the CIO has finally been told by the board that the extension window is not a plan. Financial services firms that quietly started their program early are poaching experienced FICO leads from competitors at rates 20 to 30 percent above 2024 comps, and the replacement candidates they can find are usually two levels more junior than the person who just walked. For enterprise-scale programs, the sponsor is often a fractional or full-time CIO coordinating across SAP, finance, and legacy systems at the same time. And a surprising number of companies are hitting a wall on SuccessFactors Employee Central Payroll specifically because the bench of ECP-certified consultants in the U.S. is, by any honest count, small.

The window for reasonable rates is closing in specific modules first — FICO, SuccessFactors ECP, and Ariba Integration.

If any of those three modules are on your 2026 roadmap, pinning down the consultant before the final six months of the deadline crunch is a real budget decision, not a nice-to-have.

How to Vet a SAP Consultant Before You Hire

SAP resumes are notoriously inflated. “Worked on” is doing a lot of work in most candidate profiles. Here is what we screen for, and what a hiring manager should push on during their own interviews.

  • Conversion role, not just exposure. Did they configure the module, or did they run smoke tests during hypercare? Ask for three specific configurations they personally delivered.
  • Module depth over breadth. An “all modules” FICO consultant usually is not one. Push for specifics. Which FI submodules? New GL migration experience? COPA configuration? Project Systems integration?
  • Real cutover war stories. The best SAP consultants have stories about the night the master data load corrupted the vendor table. If they cannot tell you about something that went sideways, they were not in the room.
  • Certifications that actually matter. S/4HANA 2023 or newer for functional leads. The 2020 certs are getting stale. SuccessFactors certs are role-specific. Cert alone is not enough, but absence of a current cert on a senior lead is a yellow flag.
  • References from the CFO or controller, not the PMO. A project manager rotates through many projects. The finance executive who owned the month-end close after go-live remembers exactly how much the consultant helped or hurt.

How much does an SAP consultant cost per hour?

Contract rates in 2026 run roughly $85 to $195 per hour in the U.S., with the spread depending on module seniority, whether the role is fully onshore or hybrid, and how tight the cutover date is when the conversation starts. FICO and SuccessFactors ECP leads on active S/4HANA conversions are consistently at the top of that range because the supply is thin and the clients chasing them are typically operating under hard board-level deadlines. BASIS and Ariba roles land in the middle. Entry-level ABAP work sits at the low end. Off-shore blended rates are lower but carry their own coordination cost.

What’s the difference between an SAP consultant and an SAP developer?

A consultant is usually functional. They configure modules, define business processes, write functional specs, and train users. A developer writes code, typically ABAP, CDS views, Fiori or UI5, and BTP extensions that the consultant specifies. On smaller projects one person may wear both hats. On any real S/4HANA program they are distinct roles and the distinction matters at estimation time.

Should we staff a S/4HANA conversion with contract or direct hires?

For the conversion itself, contract. Implementations have a defined start and end, and paying full-time comp plus benefits for a role that evaporates after hypercare is hard to justify. For the center of excellence you build around the platform afterward, direct hire makes more sense. Many of our clients run a hybrid model: contract for the conversion itself, direct hire for the steady-state team that has to live with the configuration decisions for the next decade, and somewhere near hypercare we usually end up converting one or two of the strongest contract leads into full-time offers because both sides realized during the project that the fit was already there.

05 Vetting

Do SAP consultants need formal certifications?

Not strictly. Hands-on project history matters more than any single certification badge. That said, an S/4HANA 2023 or newer certification on a senior functional consultant signals they have stayed current. The 2020 and older certs are getting stale as the platform evolves. We ask about certifications but weight the portfolio of real conversions far more heavily when we present candidates.

Which SAP modules are hardest to staff right now?

Three stand out in 2026. SuccessFactors Employee Central Payroll, because the U.S.-specific tax and benefits configuration experience is genuinely thin. Ariba integration consultants who can actually configure CIG and CPI end to end, not just describe them. And senior S/4HANA Finance leads with Central Finance experience. Those three routinely take double the normal time to fill. Everything else moves.
